We followed an agile, streaming-first approach — validating latency benchmarks early, then layering match management and fan engagement on a scalable cloud foundation.
We began with a deep-dive into the client's operational workflow, interviewing administrators and surveying football fans to map the end-to-end user journey. This informed the platform architecture, technology stack selection, and the prioritized feature roadmap.
High-fidelity wireframes and interactive prototypes were created for both the fan-facing app and the admin panel. The design system prioritized fast navigation during live matches — users needed to reach a stream in three taps or fewer.
Development ran in two-week sprints with weekly client demos. The streaming infrastructure was built first to validate latency benchmarks before adding the management layer — ensuring the core product promise was uncompromised.
The platform was stress-tested for concurrent viewer peaks simulating major match days. Edge cases including network drops mid-stream, subscription expiry during a live match, and simultaneous admin actions were all covered in the test matrix.
The platform was deployed on cloud infrastructure with auto-scaling configured for match-day traffic spikes. Admin team training documentation and walkthrough sessions were provided before full handover.
